Steps 1–4: Scope, Finding Candidates, Vetting, and Contracting
Step 1: Define Scope of Work and Responsibilities
Before approaching any candidate, you must know exactly what you want them to do. Undefined scope leads to undefined expectations and guaranteed conflict.
Create a written scope document covering:
- Guest communication: response time expectations, languages required, hours of availability
- Check-in/check-out: in-person or remote? How many check-ins per week?
- Cleaning: does the co-host manage it or perform it?
- Pricing: do they manage dynamic pricing or follow your guidance?
- Maintenance: first-response responsibility and spending authority
- Reporting: frequency and format of owner reports
- Listing management: do they have access to update photos, description, pricing?
Step 2: Where to Find Reliable Co-Host Candidates
- BookKaaro host community: Post in the BookKaaro host forum or community groups — co-hosts actively seeking new properties frequent these spaces.
- Airbnb co-host marketplace: Airbnb has a built-in co-host marketplace for some markets — worth checking.
- STR Facebook groups (Pakistan): Groups like "Airbnb Hosts Pakistan" and "BookKaaro Community" have co-hosts actively seeking properties.
- Personal referrals: Ask other property owners in your building or area who they use.
- LinkedIn: Search "Airbnb co-host Lahore" or "short-term rental manager Karachi" — some professionals list this as their service.
Step 3: Interview Questions and Vetting Process
Essential interview questions:
- "How many properties do you currently manage or have you managed?"
- "What is your average response time to guest inquiries?"
- "Show me your current listings — can I review the photos, descriptions, and reviews?"
- "What is your process when something goes wrong at 2am?"
- "What dynamic pricing tools do you use and why?"
- "How do you handle a guest who demands a refund for an issue you disagree was your fault?"
- "What is your preferred commission structure and what does it include?"
Reference check: Ask for 2 property owner references and call them directly. Ask: "Would you rehire this co-host? What's the one thing they could improve?"
Step 4: Drafting and Signing the Co-Host Contract
Use the Co-Hosting Agreement Template from Course 31 as your base. Customise these elements for your specific arrangement:
- Exact property address and scope of included units
- Commission rate and whether it applies to gross or net revenue
- Expense approval threshold
- Listing ownership clause — whose account is the listing in?
- Notice period for termination
- Performance review schedule (quarterly recommended)
