Roles & Responsibilities: Host vs. Co-Host

Roles & Responsibilities: Host vs. Co-Host

Defining the Division of Labour

One of the most common causes of co-hosting disputes in Pakistan is unclear role definition from the start. Before signing any agreement, both parties must explicitly agree on who handles what — in writing.

What the Property Owner (Host) Handles

  • Property ownership and legal title — The owner retains all legal rights to the property.
  • Major maintenance decisions — Structural repairs, appliance replacement, renovation approvals.
  • Utility bills and major expenses — Electricity, gas, PTCL internet (unless agreed otherwise).
  • Insurance and compliance — Ensuring the property meets local regulations.
  • Capital improvements — Any furnishing or renovation investment above a pre-agreed threshold.

What the Co-Host Handles

  • Listing management — Creating, optimising, and maintaining listings on BookKaaro, Airbnb, Booking.com.
  • Guest communication — Responding to all inquiries within 1 hour, managing bookings, sending check-in instructions.
  • Check-in and check-out — Coordinating key handover, conducting property walkthroughs.
  • Cleaning coordination — Scheduling and supervising housekeeping between each stay.
  • Dynamic pricing — Adjusting rates seasonally, for events, and based on demand data.
  • Maintenance coordination — First-line response to minor issues; escalating major issues to the owner.
  • Revenue reporting — Monthly statements showing gross bookings, platform fees, expenses, and net payout.
⚠️ Grey Zone Alert: Consumables (toilet paper, soap, welcome snacks, light bulbs) are often disputed. Agree upfront whether these come from a shared petty cash fund or are deducted before the revenue split.

Key Takeaways

  1. Define every role in writing before any booking goes live.
  2. The co-host handles day-to-day operations; the owner handles asset-level decisions.
  3. Grey zones (consumables, minor repairs) must be explicitly addressed in the agreement.
  4. A clear RACI (Responsible, Accountable, Consulted, Informed) model prevents 90% of disputes.
